Headless commerce became the default recommendation from every agency and platform vendor over the last three years. The reality is more nuanced: headless is the right answer for some businesses and completely the wrong answer for others. Here is how to decide.

What Headless Actually Means

In a traditional commerce platform (Shopify theme, Magento template), the frontend and backend are coupled — the platform controls how your store looks and functions. In headless commerce, you decouple them: the backend (Shopify, Magento, BigCommerce) handles product data, orders, and payments, while your frontend is a separately built React or Next.js application consuming the platform APIs.

When Headless Is the Right Choice

  • Your brand requires performance that traditional themes cannot achieve (Core Web Vitals are a competitive requirement)
  • You need a single product catalogue served across multiple channels — web, mobile app, kiosks
  • Your UX requirements involve interactions and personalisation that template systems cannot support
  • You have an in-house engineering team capable of maintaining a React codebase
  • You are building at meaningful scale where infrastructure investment pays off

When Headless Is the Wrong Choice

  • You need to launch quickly — headless adds 3–5 months to a typical commerce project
  • You do not have a frontend engineering team or cannot afford one ongoing
  • Your catalogue and UX requirements are straightforward — a great Shopify theme covers 95% of it
  • Your budget is under £150K for the build — the infrastructure and engineering cost rarely makes sense below this
  • You need non-technical staff to manage the frontend — traditional themes handle this far better

Our recommendation: start with a premium Shopify theme or a well-structured Magento build. When you hit the performance or flexibility ceiling — and you will know when you do — migrate to headless. Do not pay for headless complexity before you have the business scale that justifies it.
