As embedded AI agents proliferate across SAP, Salesforce, Workday, and every other major ERP and CRM platform, a second, less obvious choice has emerged alongside 'which platform': whether to use your platform vendor's own broad agent, or a narrower, purpose-built vertical agent that plugs into your ERP for one specific function. Both are legitimate choices — they optimize for different things.

What a Platform Agent Actually Offers

A platform vendor's own agent (SAP Joule, Salesforce Agentforce, Dynamics 365 Copilot) is built with deep native access to your existing data model, workflows, and permission structure. It requires the least new integration work, inherits your existing security and access controls by default, and is billed and supported under your existing vendor relationship — real advantages if your use case sits squarely within what the platform already does well.

What a Vertical Agent Offers Instead

  • Deeper capability on one specific, narrow task than a generalist platform agent typically reaches
  • Faster iteration — vertical agent vendors ship narrower feature sets more often than a large platform's broader release cycle allows

The Real Cost That's Easy to Underestimate

A vertical agent's advantages come with an integration and governance cost that's easy to underweight during evaluation: a separate data connection into your ERP, a separate permission model to reconcile with your existing access controls, and a separate vendor relationship to manage for security review, uptime, and support. Multiply that by every vertical agent you add, and the operational overhead compounds in a way a single platform agent doesn't.

A Decision Framework

  • Start with the platform agent by default for anything close to your ERP/CRM vendor's core competency — it's the lower-friction, lower-governance-overhead choice
  • Reach for a vertical agent when the task is genuinely specialized enough that the platform agent handles it shallowly, and the gap materially affects outcomes
  • Cap how many separate vertical agents you're willing to operate concurrently — each one is a real, ongoing governance and integration commitment, not a one-time setup cost
  • Reassess this choice on a regular cycle, since platform agents are actively closing capability gaps with vertical specialists as vendors race to add features
